Profile

Purpose

Create an explainable performance conclusion and useful forward decisions without letting recency, personality, one metric, or an undocumented standard substitute for the whole record.

Intended outcome

An acknowledged contribution review with evidence, context, calibrated judgment, disagreement, forward implications, and controlled handoffs to development or other authorized processes.

Accountable

Manager
Use when
  • — The authorized formal review point occurs.
  • — A role, assignment, or review period ends.
  • — A consequential talent process requires a current contribution record.
  • — The organization needs a consistent review across teams without erasing role context.

Entry gate

  • The review period, current and superseded outcome agreements, role version, and decision authority are known.
  • Longitudinal check-in evidence, support commitments, material changes, and relevant operating evidence are available.
  • The review method, conclusion scale if any, calibration rules, access, and specialist routes are controlled.

Exit gate

  • The contribution conclusion, evidence, context, disagreement, and authority are recorded and communicated.
  • Factual corrections and permitted response are complete or have an owner.
  • Development and other authorized downstream processes acknowledge their handoffs without treating this review as their decision.

Flow · 7 controlled steps

  1. 01

    Assemble the governed review record

Establish the expectations and evidence that legitimately apply.

    • — Collect the role and outcome-agreement versions effective during the period.
    • — Assemble longitudinal outcome, quality, flow, learning, feedback, support, exception, and guardrail evidence.
    • — Record material context, dependency, resource, manager, process, and system changes.
    • — Exclude stale, irrelevant, unlawfully obtained, or unverified information and identify evidence gaps.

    Output

    Decision
Is the record sufficient and appropriate for formal review?
  2. 02

    Invite the role holder’s account

Add work knowledge, results, context, learning, and disagreement before manager judgment closes.

    • — Invite evidence about outcomes, operating expectations, collaboration, learning, obstacles, support, and changed conditions.
    • — Ask what the role holder would continue, change, or investigate.
    • — Permit factual correction and identify evidence the manager may have missed.
    • — Do not make self-promotion style or volume a hidden rating criterion.
    Responsible
    Role holder
    Output
    Role Holder Reflection
  3. 03

    Evaluate contribution against the agreement

Form a whole-record judgment using the standards that actually applied.

    • — Assess each material outcome and operating expectation using relevant evidence and uncertainty.
    • — Distinguish results, work quality, behaviors in context, learning, and contribution to others and the system.
    • — Separate individual influence from manager, resource, dependency, process, market, and system conditions.
    • — Consider the full period and document material positive, adverse, missing, and conflicting evidence.
    Responsible
    Manager
    Output

    Decision
What contribution conclusion is supported for each material area?
  4. 04

    Calibrate interpretation and consistency

Test standards and reasoning across comparable decisions without forcing false sameness.

    • — Compare how evidence, expectation levels, context, and conclusion rules are being interpreted.
    • — Challenge recency, halo, similarity, visibility, central-tendency, severity, leniency, and outcome-only reasoning.
    • — Examine unexplained patterns across relevant groups and managers with qualified support.
    • — Revise only through evidence and the controlled method; retain material dissent.
    Responsible
    Review decision owner
    Output
    Calibrated Contribution Assessment
    Decision
Is the conclusion consistent, evidence-based, and explainable relative to relevant comparisons?
  5. 05

    Approve the review conclusion

Create one authorized contribution record without absorbing downstream decisions.

    • — Approve the evidence summary, conclusions, strengths, gaps, uncertainty, context, and forward implications.
    • — Confirm that the conclusion scale and language follow the controlled method.
    • — Separate recommended development or downstream consideration from any downstream decision.
    • — Freeze the authoritative review version and access.
    Responsible
    Review decision owner
    Output
    Approved Contribution Review
    Decision
Is this exact review fit for communication and controlled downstream use?
  6. 06

    Discuss and acknowledge the review

Create shared understanding without requiring agreement as a condition of voice.

    • — Discuss the whole period, evidence, context, conclusions, strengths, gaps, and future implications.
    • — Invite questions, factual corrections, response, and disagreement.
    • — Clarify what the review does and does not decide and identify authorized next processes.
    • — Record acknowledgement separately from agreement.
    Responsible
    Manager
    Output

    Decision

  7. 07

Route decisions and improve the system

Turn the review into controlled forward action and process learning.

    • — Transfer development evidence and aims to development planning.
    • — Route progression, compensation, succession, role, work, or other considerations to their authorized owners without predetermining outcomes.
    • — Route sensitive concerns through qualified client processes using minimum necessary data.
    • — Review evidence gaps, manager practice, calibration, process burden, patterns, and guardrails for improvement.
